Finance that helps you make the next decision, not just record the last one.

I work with startups, hospitality operators and real estate companies on strategy, accounting, FP&A modeling, and rebuilding how the finance function runs, so the numbers show up on time and actually inform what you do next.

Experience inside

Services

Senior finance judgment, without a full-time hire.

Most companies don't need a CFO forty hours a week. They need someone who has seen the problem before, can build the thing that fixes it, and leaves behind a function that keeps working.

Fractional CFO & strategy

A standing seat at the leadership table: capital planning, board and investor reporting, pricing and unit economics, and a second opinion on the big calls.

Accounting & controls

A faster, cleaner monthly close, a chart of accounts that fits the business, and controls sized to where you are, so an audit, a raise or a lender review isn't a scramble.

FP&A & financial modeling

Operating models, budgets and rolling forecasts built around the drivers that actually move your results, and simple enough that your team can keep them current.

Scenario & decision support

When you're weighing a hire, a new location or a price change, I model the tradeoffs and the range of outcomes so the decision rests on more than a single best-case number.

Finance operations & AI

Redesigning finance workflows around automation and AI tools: fewer manual reconciliations and copy-paste reports, with clear human ownership and controls over what the tools do.

Deals, raises & acquisitions

Underwriting properties and operating businesses, preparing for a fundraise, and building the diligence materials that answer investors' questions before they're asked.

Industries

Three kinds of businesses, three different finance problems.

Startups

Runway, burn and the story behind the numbers. I help founders build a model that survives investor diligence, set up accounting that scales past the first few hires, and put finance in place before it becomes a bottleneck.

Runway planning, fundraise prep, unit economics, board reporting

Hospitality

Thin margins, seasonal swings and a lot of moving parts at the property level. I work on labor and cost structure, location-level reporting, and the capital decisions behind renovations, new sites and acquisitions.

Property P&Ls, labor models, capex planning, acquisition underwriting

Real estate

Long hold periods, debt and partners who want clear answers. I build underwriting and asset-level models, tighten entity accounting, and help owners see how each property is performing against plan.

Approach

Fix the foundation, then look forward.

Forecasts are only as good as the books underneath them. Every engagement follows the same order, even when the timeline is short.

  1. Understand

Look at how finance works today: the close, the systems, the reports people use and the ones they ignore.

  2. Stabilize

Clean up the accounting, simplify the process and put basic controls in place so the numbers can be trusted.

  3. Look forward

Build the driver-based model, forecast and scenarios that leadership uses to plan, raise and decide.

  4. Hand off

Document it, automate what should be automated, and make sure someone on your team owns each piece.

On AI and automation

New tools are useful. Automating a broken process just breaks it faster.

I'm practical about where AI and automation belong in a finance team, and where a person still needs to be accountable for the answer.

  • Redesign firstRework the workflow before adding software to it. Often the biggest win is removing steps, not speeding them up.
  • People own itEvery automated or AI-assisted process has a named owner, a review step and controls you could explain to an auditor.
  • Time for analysisThe point of automating reconciliations and reporting is to give your team time back for the questions that matter.
  • Self-serviceOperators should be able to pull their own numbers without waiting on finance, and trust what they see.

About

Antonio Corona Hernandez

I'm a CFO who has worked on both sides of the size spectrum: inside Fortune 500 finance organizations and alongside founders at early-stage AI companies, with a long thread through hospitality and real estate.

Large companies taught me what good controls, planning discipline and reporting look like at scale. Startups taught me which of those things matter on day one and which can wait. My work is mostly about bringing the right amount of each to a company at the right time.

I'm based in the San Francisco Bay Area and work with clients in person and remotely.
